Crocs in China: from punchline to platform strategy.

In April 2019 Crocs asked what China's internet really thought of the clog, and where its money should go next. We read the whole conversation and recommended a reset. That summer we vetted Yang Mi; in January 2020 Crocs named her its global ambassador.

The question

Loved abroad, laughed at at home.

Crocs was a global favourite, but in China the clog was the 洞洞鞋, the "hole shoe": mocked as ugly, priced like a slipper and faked everywhere. The brand's social spend ran through Weibo, a pop-star ambassador and a roster of lifestyle influencers.

Crocs wanted three answers. Who actually buys the shoe in China? What do they believe about it? And where should the next yuan of marketing go?

What China was saying, 2019[3]

"Okay, we do all wear these. We all wear the fakes."

    确实是穿这个,但是我们统一买山寨的

"Most people here buy fakes, so they think the shoe is rubbish. Anyone who has worn the real thing knows it's worth the price."

    咱们中国普遍卖的都是山寨的,所以很多人都觉得这个鞋子很垃圾……其实只要穿过正版的,就知道这双鞋确实值这个价

What the data said · April 2019

The spend was concentrated, inflated and on the wrong platforms.

Exhibit 1

Ambassadors drove the brand's Weibo engagement

63%

of Weibo engagement about Crocs came from its ambassadors, and more than half of all of it traced back to one of them, Henry Lau. Yet four of his six Crocs posts performed well below his own average.

  1. 1

One star carried the brand, and underdelivered.

More than half of all Weibo engagement mentioning Crocs traced back to ambassador Henry Lau, yet four of his six Crocs posts performed well below his own average. Ordinary influencer posts beat the ambassadors'.

  2. 2

Part of that engagement wasn't real.

Anomalies in the gender, location and mention patterns of the audience pointed to spam interaction: less real reach than the numbers showed, and money spent on it.

  3. 3

    Fakes were the conversation.

Counterfeits dominated news, blogs and Zhihu. Users wrote tutorials on spotting fakes on Zhihu and Tieba, and more than 95% of WeChat posts about Crocs were resellers' spam.

  4. 4

The buyers were mothers, students and travellers.

On Xiaohongshu, 67% of posts were about products and buying. Mothers bought for children and for pregnancy, students for comfort and price, the rainy south for summer, and travellers for beaches from Phuket to Bali.

  5. 5

    Short video was empty.

Douyin was the hottest short-video platform in the world, and fewer than 100 videos on it mentioned Crocs. Bilibili and iQiyi held mostly fan reposts of one boy band's livestream.

  6. 6

The collaborations were mocked, and talked about.

The Balenciaga platform clog drew the top media accounts and a wall of "hahaha" and "I don't get this". On a platform built for argument, that is attention a brand can use.

What we recommended

Four moves in April, and one name in the summer.

  1. R1
"Reset digital strategy with sharper focus on on-trend platforms."

Crocs had almost no activity on Douyin, Xiaohongshu or Bilibili, where China's digital-savvy young spend their time. Earned presence, the report added, "is equally important as owned channel, if not more important".

  2. R2
"A bit of controversy can be great for the brand in China. Continue to escalate the design of edgy collaborations to create buzz with the trend-setters. Redefine what people say 'ugly'."

The look was the trademark. The Balenciaga drop proved the ridicule travels, and travel is reach.

  3. R3
"Leverage gaming influencers to expand to new territory."

Gamers sit for hours and break in seconds: comfort and slip-on fit. Zhihu already recommended Crocs to students, the largest gaming audience.

  4. R4
"Rebalance influencer usage and explore with new ones."

The Weibo roster of female lifestyle influencers reached the same people again and again. Creators on other platforms reached a better mix.

  5. Y
"Every brand endorsed by Yang Mi has received 10–50x more engagements across multiple platforms … Crocs will more than likely follow suit."

Our mid-2019 review for Crocs' global celebrity vetting. Her 104 million Weibo followers were 77% women and 79% under 30, with a strong taste for gaming: the young women and students who already bought the shoe, and the gamers of R3.

Then and now

In 2019 these were our first tools. Now they are unrandom.

The Crocs study ran on our first tools: a Weibo profile analyzer that scored every influencer from 0 to 100, a post analyzer that ranked each post against the creator's own history, and topic models over the comments. Those became the unrandom Score, the Self-benchmark and Audience Feedback, now across Douyin, Xiaohongshu, TikTok, Instagram, YouTube and X.
